Operation Integration

I was specifically requested by customer to support this project and my role was to manage migration project for a major customer and help them to move their operations from 2 different contract manufacturer in 9 different countries

Scope

Project management service for a major operations migration project across 9 countries and for a globally known customer.

The operation involved in IT asset collection, secure data erasure, test and recertification of laptops, cellphones and tablets

2 different ERPs were involved in this project
lack of existing footprint in 8 out of the 9 countries in the scope was a new challenge
Different local regulations were involved
Lack of documentation and support the CM exit project created another level of challenge

Used Microsoft Project for project Management
Project dashboard created to help with the cross entity and cross functional communication

Enterprise resource pool creation
Create project organization & WBS by each country
Planning process
Plan refinement process- Master projects plan and baselines created at the end of this step
Identify the critical path and milestones
Identify the required reports and frequencies - create report engine and an ETL process to manage delivery
Create cadance and agenda structure for meetings
Create a channel to transform the captured notes into actionable items
Coach the team and project managers

The project was a successful implementation model that was adopted and replicated for the other similar projects.
